List every repetitive task

Get your team in a room (or a shared doc) and list every task anyone does more than once a week that follows a similar pattern each time. Don't filter yet — just capture everything. Aim for at least 15–20 items.

Example entries: "Respond to order status emails," "Build the weekly sales report," "Onboard a new client account," "Qualify inbound leads."

Estimate hours per week, per task

For each item, estimate how many hours per week it consumes across everyone who does it — not per person, but total. Be honest. Most teams underestimate this by half.

"Building the weekly report" might be 1 person × 4 hours = 4 hours. "Responding to order emails" might be 3 people × 6 hours each = 18 hours.

Assign an hourly cost

Multiply hours by a blended hourly cost for the people doing the task (salary ÷ 2,000 working hours/year is a rough shortcut). This turns "hours" into a number that actually gets budget approved.

18 hours/week × $45/hour blended cost = $810/week = ~$42K/year on that one task alone.

Score revenue impact (not just time saved

For each task, rate 1–5: does doing this faster or better directly affect revenue? A faster lead response scores high. A faster internal report might score low, even if it eats more hours. Time saved matters, but revenue impact often matters more.
