ChatGPT can't run your business. Here's exactly how to know when off-the-shelf AI is enough — and when you need something custom.

Does it need to remember anything?
Off-the-shelf tools are stateless by default — every conversation starts fresh. If your use case needs to remember a customer's history, a lead's previous objections, or a project's context across weeks, you need a custom agent with persistent memory. No amount of clever prompting fixes this.
Does it need to take action, not just talk?
ChatGPT can draft an email. It can't send one, update your CRM, or trigger a refund. The moment your use case needs to do something in another system — not just generate text — you're in custom agent territory, because that requires tool integrations and permissions off-the-shelf tools don't have.
Does it need to be right, not just plausible?
General AI tools are optimized to sound confident. For low-stakes tasks (brainstorming, first drafts), that's fine. For anything touching money, compliance, or customer trust, you need an agent trained specifically on your data, with guardrails and fallback logic — not a generalist doing its best guess.
When off-the-shelf is genuinely enough
We'd be lying if we said "always build custom." Off-the-shelf tools are the right call when:
The task is low-frequency and low-stakes (a monthly report draft, internal brainstorming)
One person uses it, not a team or a customer-facing flow
Getting it 80% right is fine, because a human reviews everything anyway
